Measuring Your GTM Lag Index: How Far Behind Is Your Content?
Every product leader I have ever worked with knows, in a general sense, that their GTM content is behind. They feel it. Marketing is always running late. Sales is still working from last quarter's deck. Support is fielding questions about features that have been live for two months. The awareness is universal. The measurement is almost always absent.
Here is the problem with "we know we're behind": it does not tell you how far, which parts of the system are broken, or whether it is getting better or worse over time. Without a number, the conversation stays at the level of complaints and intentions. It never becomes a managed operational metric.
The GTM Lag Index changes that. It gives you a single composite score that quantifies the gap between what your engineering team ships and what your market actually knows about. Run it quarterly. Track it over time. When it goes down, dig into which dimension broke. When it goes up, understand what changed so you can do more of it.
This post walks through the four dimensions that make up the index, how to score each one, and what the benchmarks look like across the companies I have worked with.
Why Measurement Changes the Conversation
Before getting into the framework, it is worth being direct about why "we're behind" is such an ineffective diagnosis.
When the lag is undefined, every team has a different mental model of how bad it is. Engineering thinks marketing is slow. Marketing thinks engineering doesn't brief them early enough. Product thinks both teams are the problem. Leadership thinks this is a resourcing issue. Nobody is entirely wrong. But without a shared number, the conversation circles indefinitely.
A score cuts through this. When you put 38 out of 100 on a slide in a leadership review, three things happen. First, everyone agrees on the severity. Second, the four sub-scores tell you exactly which dimension is dragging the total down. Third, you have a baseline to measure improvement against.
The companies that have closed the engineering-to-market gap did not do it by holding more syncs or hiring more writers. They did it by treating GTM content velocity as a measurable operational metric, the same way they treat deployment frequency or customer retention. You manage what you measure. The GTM Lag Index gives you something to manage.
The Four Dimensions of GTM Lag
The GTM Lag Index scores your organization across four dimensions, each worth up to 25 points. The total out of 100 is your GTM Lag Index score. Higher is better.
Dimension 1: Speed (0-25 points)
Speed measures how quickly you publish customer-facing content after a feature ships. This is the most intuitive dimension and the one most companies focus on when they do think about this problem. But it is only one of four.
Speed Scoring
To score this dimension, look at your last 10 shipped features. For each one, find the date the code merged to production and the date the first customer-facing content published. Calculate the median. Use that median to place yourself in the table above.
Dimension 2: Coverage (0-25 points)
Coverage measures the percentage of shipped features that received any customer-facing communication at all. This is where most organizations discover their first uncomfortable truth.
Engineers ship features constantly. Some are major. Many are minor. A large portion of what ships every quarter is invisible to customers because nothing was ever written about it. Not a blog post. Not a release note. Not even a changelog entry. The feature exists. Nobody outside the engineering team knows.
Coverage Scoring
To score this dimension, pull your merged PRs from the last 90 days. Count the ones that represent customer-facing changes (not internal tooling or infrastructure). Then count how many of those changes produced a customer-facing artifact of any kind. Divide the second number by the first.
If you do not know what shipped in the last 90 days, that is itself diagnostic information. Score yourself 3 points and move on.
Dimension 3: Fidelity (0-25 points)
Fidelity measures how accurately the content that does get published reflects what was actually built. This dimension is the hardest to score objectively, but it matters more than most people think.
Bad fidelity has a specific signature. Sales sends a feature demo that shows the old interface. Support publishes a KB article that describes the feature incorrectly because nobody reviewed the draft with engineering. Marketing writes a blog post based on a 10-minute verbal brief and gets two of the four use cases wrong. The content exists. It is creating confusion rather than clarity.
Fidelity Scoring
Score this dimension based on your current process. If you are not sure whether your content is accurate, ask your head of sales or support how often they have encountered content that turned out to be wrong or misleading. Their answer will give you the right row.
Dimension 4: Reach (0-25 points)
Reach measures whether every team that needs information about a release actually gets it, in a format they can use. A blog post does not help sales unless sales sees it and knows how to use it in a deal. A support KB article does not help if it was published but never shared with the support team. A release note does not help customer success if nobody told them to look for it.
Most companies conflate publishing with communication. They are not the same thing. Publishing means the content exists. Reach means the right people got the right format of content at the right time.

How to Calculate Your Score
Add your scores from all four dimensions. The total is your GTM Lag Index.
Example: A 200-Person B2B SaaS Company
Speed: Median time from ship to announcement is 18 days. Score: 8/25
Coverage: 47 customer-facing changes shipped in Q1. 22 of them generated any customer-facing content. That is 47% coverage. Score: 10/25
Fidelity: Content is written from product briefs, reviewed by product managers but not by engineering. Score: 10/25
Reach: Marketing gets content. Sales gets it in the weekly sync (sometimes). Support learns from customer tickets. Score: 7/25
GTM Lag Index: 35/100
This is a real pattern. It is more common than any leadership team wants to admit.
What the Benchmarks Look Like
In my experience, the median company scores between 35 and 50. Companies that feel like they have a solid GTM motion typically score 55-65. The ones that have genuinely closed the gap score 75 or above, and they almost always have some form of automated content generation from code.
A score below 40 is not a content problem. It is a systems problem. Writing faster will not fix it. You need to change the architecture of how information flows from engineering to every downstream team.
What Drives Each Dimension
Knowing your score is only useful if you understand what is causing it. Each dimension has a predictable root cause.
Low Speed: The Information Transfer Bottleneck
When announcements take two to four weeks, the delay almost never happens during writing. It happens before writing starts. Someone needs to brief someone else. The brief requires a meeting. The meeting gets scheduled. The meeting produces notes that need to be reviewed. By the time writing starts, three weeks have passed.
The root cause of slow speed is that content creation depends on a human information transfer chain. Engineering knows what shipped. Marketing needs to know. Getting that information from one side to the other is manual, sequential, and lossy. Every link in the chain adds days.
Low Coverage: The Prioritization Trap
Low coverage almost always comes from one decision: only "major" features get announced. Minor improvements, API changes, performance fixes, UX enhancements — these get classified as "not worth a blog post" and never receive any customer-facing communication at all.
The problem is that "major" is defined by engineering effort, not customer impact. A two-hour bug fix that resolves a pain point affecting 30% of your customers is more commercially valuable than a six-week refactor that users will never notice. Filtering by effort size means you systematically under-communicate the things that matter most to your existing customers.
Low Fidelity: The Telephone Problem
When content is built from verbal briefs, Slack summaries, and Loom videos, it is playing telephone. Each translation from engineering to product to marketing introduces errors, simplifications, and omissions. The end result reads like a description of the feature written by someone who has not used it. Because it usually was.
The fix is sourcing content from the code itself, where no translation happens. The PR description, the diff, the commit history — these are primary sources. Content built from primary sources does not degrade through the chain.
Low Reach: The Publishing Fallacy
Low reach is caused by treating publication as the end of the process rather than the beginning. When a blog post goes live, most content teams consider the job done. But sales did not see it. Support did not know to look for it. Customer success learned about the feature when a customer mentioned it.
High-reach organizations treat publication as distribution trigger, not finish line. The moment content goes live, role-specific versions go to each team simultaneously. Sales gets talking points. Support gets a troubleshooting guide. Customer success gets a customer-facing summary they can forward. The blog post is one output of many, not the only one.
How to Move the Number
The highest-leverage interventions depend on where your score is broken. Start with your lowest-scoring dimension, not the easiest one to fix.
Improving Speed
The only reliable way to cut announcement time below three days is to eliminate the information transfer dependency. As long as content creation requires a human-to-human handoff from engineering, speed will be capped by scheduling and bandwidth. Short of full automation, the best manual intervention is a standing rule: any PR tagged as customer-facing in the PR description triggers an immediate draft request to marketing, no meeting required. The PR description becomes the brief. This cuts the briefing cycle from days to hours.
Improving Coverage
Stop filtering by feature size. Filter by customer impact instead. Any change that touches user-facing behavior, API surface, or performance thresholds gets a content artifact. Build this into your PR process: every PR that meets the customer-facing criteria generates a changelog entry at minimum, a full announcement if the impact is significant.
At one company I worked with, switching from size-based to impact-based filtering doubled their coverage rate in a single quarter. The same team, the same output volume, twice the market communication.
Improving Fidelity
Require engineering sign-off on every customer-facing content artifact before publish. Not a full review cycle. Fifteen minutes: an engineer reads the draft, flags anything technically inaccurate, and approves. Build this into the definition of "done" for any feature that generates content.
The longer path is connecting your content pipeline directly to the code. When content is generated from PR descriptions, commit messages, and code diffs, fidelity starts at a much higher baseline. The engineering review becomes an edit, not a fact-check.
Improving Reach
Define the full distribution list for every release before you write a single word. For each customer-facing feature, answer: who in sales needs to know, what format do they need it in, who in support needs to know, what format do they need, who in customer success needs to know. Write those outputs simultaneously rather than sequentially.
Run the Audit Now

The 2-Hour GTM Lag Audit
- 30 min: Pull all merged PRs tagged as customer-facing from the last 90 days. Count them.
- 30 min: For each PR, find the first customer-facing content artifact. Record the date. If none exists, note the gap.
- 20 min: Calculate median time-to-announce and coverage rate.
- 20 min: Score fidelity by asking your head of support: "How often does the content we publish about new features turn out to be inaccurate?" Their gut answer maps directly to the fidelity scoring table.
- 20 min: Score reach by listing every team that should know about a release and asking: how does each one currently find out?
Calculate your four sub-scores. Add them up. Put the number on a slide. Bring it to the next leadership review.
The conversation that follows will be more productive than six months of "we know we need to get better at this." A specific number creates specific accountability. Accountability creates change.
If your score is below 60, you have a systems problem. More headcount will raise your score by 5 to 10 points at best. A connected content pipeline that reads directly from your code will raise it by 30 to 40. Those are different interventions at different price points with different ceilings.
Measure first. Then decide what to fix.
